Insights from PJ Fleck
As the calendar flips to a new year, there’s an unmistakable buzz of energy in the air. Resolutions are fresh, goals are clear, and players are motivated to attack the winter training season with enthusiasm. But as the weeks stretch on and the grind of winter conditioning sets in, that initial excitement can start to fade.
Much like the countless resolutions that fizzle by February, player motivation risks hitting a plateau if not nurtured. So, how do coaches sustain engagement and keep their teams growing through the darkest days of the year? The answer lies in creativity.
Celebrate Milestones to Avoid the Monotony
Players thrive when their hard work is recognized. One creative approach to sustaining motivation is celebrating milestones with flair. Consider Coach P.J. Fleck’s example of a celebratory dinner following winter conditioning.
Rather than letting the end of a grueling training phase blur into the next challenge, Fleck makes it a point to cut the season into chapters, giving each its own conclusion. These moments of acknowledgment don’t just mark progress—they reset motivation and focus. Whether it’s a formal dinner, an awards ceremony, or even a surprise team outing, these celebrations provide players with a tangible sense of accomplishment.
Infuse Fun into the Grind
It’s easy for winter training to feel repetitive, so injecting moments of joy can go a long way. Fleck’s "Eggstravaganza" is a prime example; later in the spring, he orchestrates a competitive Easter egg hunt instead of holding traditional team meetings. Players form teams, dress up, and compete for points, creating camaraderie and injecting a sense of play into what could otherwise be a routine day. These activities remind players that while the grind is tough, the journey can still be enjoyable.
Make Every Practice a Competition
Competition is at the heart of football, and players who love to compete often thrive when every drill or practice element has stakes. Turn mundane drills into contests with rewards for top performers. Maybe the winner gets a custom wristband, extra recovery time, or even something as simple as bragging rights. You transform potential monotony into a daily spark of excitement by framing the routine as an opportunity to compete and win.
Connect the Process to a Bigger Purpose
Players need to see that their efforts contribute to something larger than themselves. Coach Fleck’s “Row the Boat” philosophy ties every action to service, sacrifice, and growth—a mindset that helps players stay engaged through adversity. When players know their hard work isn’t just about winning games but also building character and serving the community, their investment deepens. You can reinforce this by organizing team service projects, sharing stories of player impact, or symbolically tying team values to visible reminders, like Fleck’s colored oars.
Use Symbols and Stories to Reinforce Engagement
Symbols and stories can make abstract concepts tangible. Fleck’s use of ice cream and magic shell during a staff meeting is a perfect metaphor for hardening the team’s resolve. The visual and interactive nature of the exercise made the message stick in ways a simple lecture could never achieve.
You can adopt similar approaches, using props or symbols to illustrate key messages. Whether it’s a trophy representing the grind or a video montage celebrating progress, these tools create memorable moments reinforcing team values.
Break Up the Routine
Even the best players can lose focus when every day feels the same. Shake things up by introducing new drills, varying schedules, or hosting themed practices. For instance, a “throwback practice” with retro jerseys and music can inject energy into the room. Or organize an offseason Olympics with team events ranging from weightlifting challenges to trivia contests. These changes don’t disrupt the mission—they enhance it by keeping players mentally fresh.
Teach Players to Embrace the “Boring Habits”
One of the most powerful lessons a coach can instill is the value of mastering the mundane. Coach Fleck emphasizes that a trained behavior becomes a boring habit, and only by pushing through the boredom can players develop elite instincts. To help players embrace this stage, frame it as a challenge. Highlight examples of professional athletes who excel because they mastered the basics. Celebrate small wins in technique and fundamentals, and remind players that greatness is built on consistency.
The Payoff of Creativity
Creativity in coaching isn’t about distracting players from hard work—it’s about enhancing their ability to embrace it. You can sustain motivation even during the toughest stretches by celebrating milestones, creating competition, and connecting the grind to a bigger purpose.
Just as ice cream and egg hunts illustrate deeper lessons in team building, these creative approaches turn routine moments into opportunities for growth. And when spring arrives, the teams that stayed engaged through the winter will be the ones ready to thrive.
