If you're being generous with your team hoping it'll make future criticism painless…stop.
That's not what trust is for.
Trust doesn't soften the message. It keeps the person in the room after you've delivered it.
Two very different things. Confuse them, and you'll be shocked the first time someone you've "always been good to" still reacts hard to hard feedback.
Here's the truth: they're allowed to react. Your job was never to prevent the reaction.
It was to build enough standing that the reaction doesn't end the relationship.
